In our previous piece, we introduced the idea of Regenerative Teams — a response to a growing tension in modern organisations. For years, we’ve optimised for performance. But in doing so, many teams have become fast, efficient… and quietly depleted. Burnout is rising, trust is fragile and creativity is inconsistent. The system delivers results — but often at a cost. That’s the gap we see and it’s why we believe the future belongs not just to high-performing teams, but to teams that can regenerate — sustaining energy, connection, and impact over time. But what does that actually look like in practice? A Different Way of Seeing Teams Most organisations focus on what’s visible: targets, outputs, and delivery. However, like a wave, what you see at the surface is only a fraction of what’s really driving performance. The Regenerative Teams® Framework shifts attention below the surface. It recognises that sustainable results are built on deeper layers — relational, energetic, and cultural. The Six Layers of a Regenerative Team At the top sits Purpose & Impact — the visible results and the ripple effect a team creates. This is what most organisations measure. But those results are only as strong as the layers beneath them. Just below the surface are Curiosity & Learning and Adaptability & Flow. These are the movement layers. They determine whether a team can evolve, innovate, and respond to change — or whether it becomes rigid under pressure. Beneath that is the relational core where Connection & Trust and Energy & Recovery sit. This is where many teams struggle. When trust erodes or energy depletes, performance becomes fragile. Teams may still deliver — but it becomes harder, heavier, and less sustainable. At the foundation is Leadership & Culture. This is the layer that shapes everything else. The behaviours leaders model, the rhythms they create, and the norms they reinforce determine whether a team regenerates — or slowly runs itself down. Why This Matters Now In a world of constant change, performance alone is no longer enough. Teams need to be able to adapt without burning out, to deliver without disconnecting and to grow without losing themselves in the process. The Regenerative Teams framework offers a way to see — and measure — the conditions that make this possible. From Insight to Action One of the challenges leaders face is knowing where to start. It’s easy to recognise that something feels off — energy is low, connection is strained, or change feels harder than it should — but much harder to pinpoint why. It allows every member of a team to reflect on their experience across the six layers — from energy and trust to adaptability and purpose — and builds a shared picture of where a team is thriving, and where it may be quietly depleting. Because regeneration isn’t built on assumptions — it’s built on awareness. Building Below the Surface The instinct in many organisations is to push harder at the top — to focus on results, targets, and performance metrics. But regenerative teams are built differently. They invest below the surface. They strengthen trust. They protect energy. They cultivate curiosity. They design for flow. And as a result, performance becomes something that emerges — not something that has to be forced. The shift to Regenerative Teams isn’t about doing less. It’s about working in a way that allows people and performance to sustain themselves. Because the strongest teams don’t just rise to the surface — they are built from depth.
